Your NetSuite Implementation Partner Works for You. Act Like It.


The Dynamic Nobody Talks About

There are hundreds of articles about how to choose a NetSuite implementation partner. Evaluation criteria, questions to ask during the sales cycle, red flags to watch for. That content is everywhere.

But what about after you sign? What happens when the project kicks off and your team is in weekly meetings with consultants who have done this fifty times before?

Here is what I see over and over again: the client starts deferring to the partner on everything. Design decisions, timeline changes, scope adjustments. The partner says "best practice" and the room goes quiet. Nobody on the client side feels qualified to push back.

I wrote in my last post about why you need an internal NetSuite expert on your implementation team. This post is about what that person actually does when it comes to managing the partner relationship.

Read the SOW. Then Read It Again.

The Statement of Work is the single most important document in your implementation. It defines what you are paying for, what the partner is responsible for, and what is explicitly excluded. Most clients skim it during the sales process and never look at it again.

That is a mistake.

SOWs from NetSuite implementation partners tend to follow a pattern. The scope section reads well at a high level. Phrases like "configure order-to-cash workflows" or "implement standard reporting package" sound comprehensive. But those phrases are doing a lot of heavy lifting. What does "standard" mean? Which reports? How many saved searches? Are workflow approval chains included or are those a separate line item?

Before the project starts, sit down with the SOW and a highlighter. Mark every deliverable that is vague or open to interpretation. Then get clarification in writing. Not in a call, not in a Slack message. In a document that both sides can reference later when someone's memory gets fuzzy.

Things that are commonly left ambiguous in SOWs:

  • Number of custom reports and saved searches included. "Reporting setup" could mean 5 reports or 50. Pin it down.
  • Data migration scope. How many test loads are included? Who cleans the data? What happens when the first load fails validation?
  • Integration details. "Integration with Salesforce" tells you nothing about field mapping, sync frequency, error handling, or who builds the middleware.
  • Training. Is it recorded? How many sessions? Who attends? Is it role-based or a single overview for everyone?
  • Post-go-live support. How many weeks? How many hours? What is the response time?

If the partner gets defensive when you ask for specifics, that tells you something.

Change Orders Are Not Inevitable

The narrative around NetSuite implementations is that change orders are just part of the process. Scope evolves, requirements shift, things come up. And sure, some of that is true. Businesses are complicated and you will discover things during build that nobody anticipated in design.

But I have seen projects where the change order total exceeded the original SOW value. That is not scope evolution. That is a scoping problem, and the client is the one who pays for it.

Here is how change orders typically happen:

The "we didn't think of that" change order. During design, nobody raised a requirement that surfaces later during build or UAT. The partner says it is out of scope. Technically they are right. The SOW did not include it. But should it have been caught in discovery? Probably. A good partner asks enough questions to surface these requirements early. A less thorough one moves through discovery quickly and picks up the work later at change order rates.

The "best practice" upgrade. The partner recommends an approach during build that was not in the original design. Custom workflow instead of a native approval. SuiteScript instead of SuiteFlow. The recommendation might be valid, but the cost gets passed to you. If the partner's design missed the mark, you should be asking why the redesign is billable.

The "your team changed their mind" change order. This one is fair. If your AP team agreed to a three-step approval in design and then wants a five-step approval in build, that is new scope. But even here, a good internal resource would have pressure-tested the original requirement before sign-off.

The point is not that change orders should never happen. The point is that your team needs someone who can look at each one and ask: was this a gap in the partner's discovery, or is this genuinely new scope? That distinction matters when you are staring at a $30,000 change order for something you assumed was included.

Run a Real Steering Committee

Most implementation partners will set up a steering committee. Biweekly or monthly meetings with leadership from both sides to review project status, escalate issues, and make decisions that are above the project team's pay grade.

In practice, these meetings often turn into status updates. The partner's project manager walks through a slide deck. Green, yellow, red. Milestones on track. Risks identified. Everyone nods. Meeting over.

That is not a steering committee. That is a presentation.

A steering committee that actually works needs a few things:

An agenda driven by the client, not the partner. The partner will always present status in the way that looks best for them. That does not mean they are hiding anything, but their incentive is to show progress. Your agenda should include the items that matter to your business: are we on track for the go-live date that finance is planning around? Are the workflows we reviewed last week actually how our team will operate? What decisions are we behind on?

Someone who can challenge the status. When the partner says "build is 80% complete," what does that mean? 80% of the hours are burned? 80% of the deliverables are configured? 80% of the configurations have been tested and validated by your team? These are very different things. Your internal resource should be able to look at the build tracker and give you a straight answer.

Decision authority in the room. Steering committees stall when the people attending cannot make decisions. If a scope question comes up and the answer is "we need to take that offline and get approval," the meeting failed. Your CFO or VP of Operations does not need to attend every meeting, but the people who do attend need the authority to approve or reject scope changes, timeline adjustments, and resource decisions.

Written decisions and action items. Every steering committee should produce a short list of what was decided and what needs to happen next. If decisions only live in people's heads, they will be remembered differently by each side. Your internal resource should own this document.

Track Deliverables Against the SOW

Implementation partners track progress their own way. They have internal project plans, Gantt charts, task lists. Some share these with the client, some do not. Either way, the client needs their own tracking.

This does not have to be complicated. A simple spreadsheet that maps every SOW deliverable to a status works fine. The columns that matter:

  • SOW deliverable (exact language from the contract)
  • Partner's stated status
  • Client validation status (has your team actually reviewed and accepted it?)
  • Open questions or gaps

The reason you need this: the partner will consider something "delivered" when they have configured it. Your team might not consider it delivered until it has been tested with real data, validated by the business users who will actually use it, and confirmed to work with your other processes. Those are different milestones, and the gap between them is where problems hide.

I have seen partners report a module as 100% complete when the client team had not even logged in to review it. That is not the partner being dishonest. It is two sides using different definitions of "done." Your deliverable tracker forces that conversation early.

You Hired Them. Manage Them.

None of this is about being adversarial. A good implementation partner wants a collaborative relationship, and most of the consultants doing the hands-on work are genuinely trying to deliver a solid system. But collaborative does not mean passive.

Your partner has a methodology, a timeline, and a budget they are managing against. Their project manager is tracking utilization and margin. That is the business they are in, and there is nothing wrong with it. But it means their priorities and your priorities are not always identical.

Your priority is getting a system that works for your business. Their priority is delivering the project within the scope and budget they sold. Most of the time those line up. When they do not, you need someone on your side who can identify the gap and advocate for your interests.

That is the job. Not micromanaging consultants. Not second-guessing every configuration. Just making sure that the project stays honest, the scope stays controlled, and your team is not along for the ride on their own implementation.
